The Athletic Director's Guide to Eligibility, Physicals, and Paperwork
The most important question in school athletics is not who is the best player. It is who is cleared to play - and most programs answer it from a filing cabinet.
Every athletic director has lived this week. It's two days before the first contest. Somewhere in a drawer, a stack of physical forms is missing four athletes. A parent swears they signed the concussion acknowledgment. The registrar's eligibility list came by email, as a PDF, and it's already stale. And you - the person who took this job because you love sport - are running a compliance operation out of a three-ring binder.
Clearance is the highest-stakes administrative task in school athletics. An ineligible athlete who plays can forfeit a season. An athlete who plays without a current physical or a signed consent is a real safety exposure, and a real liability one. And yet in most programs, the only thing standing between you and that outcome is somebody's memory and a filing cabinet.
This is the fix: stop treating clearance as paperwork and start treating it as a dashboard.
One important note up front: eligibility and clearance rules come from your state association, conference, or governing body (and for colleges, your compliance office). Nothing here is legal or compliance advice, and the specific rules always win. This article is about the operational problem - making the rules you already follow visible and enforceable - not about what the rules should be.
Why the paper chase never ends
Three structural reasons, none of which are anyone's fault:
- The data has no home. Physicals live on paper, consents in a form builder, eligibility in the registrar's system, emergency contacts in a spreadsheet, and insurance details on a photocopy. There is no single record that can answer "is this athlete cleared?"
- Everything expires. A physical is good for a season, a consent for a year, an eligibility status until grades post. A filing cabinet has no concept of expiry - it holds an expired form exactly as confidently as a current one.
- The person who knows is the bottleneck. In most programs one person holds the mental model of who's cleared. When they're out, the program is blind - and coaches make the call on the field with the information they have, which is none.
Design the clearance dashboard
Every clearance system, regardless of software, needs to answer four questions in about ten seconds:
- Who is not cleared right now? One list, per team, that a coach can read before practice.
- What exactly is each person missing? Not "paperwork" - the specific item: physical, consent, waiver, eligibility check.
- What expires before our next contest? The forward view is what prevents the two-days-out fire drill.
- Who has been told? A missing form that nobody has chased is a task, not a status.
Notice what's not on that list: a scanned PDF archive. Digitizing paper without modeling state and expiry just moves the filing cabinet to the cloud. The value isn't storage. It's the answer.
Make signatures electronic and self-serve
The single biggest source of friction is the signature itself - because it usually requires a parent to be physically near a piece of paper. Electronic signing collapses that: a link goes to the guardian, they sign on a phone, and the record updates itself with a timestamp. No printing, no backpack, no "he forgot to bring it back."
Two details separate real e-signing from a form with a checkbox:
- Captured metadata. A signature record should carry when it was signed, from what IP, and on what device - stamped by the server, not typed by anyone. That's what makes it evidence rather than a claim.
- Versioning. When you update your waiver text, everyone who signed the old version is no longer signed for the current one - and your dashboard should say so, automatically.
Guardians are the actual users
In K-12, the person who completes most of your paperwork is not your athlete - it's a parent or guardian, at 9pm, on a phone, with two other kids in the house. Design for that person and your completion rate fixes itself: send the link directly to them (not via the athlete's backpack), let them sign without creating an account or hunting a password, and make the ask specific ("Aisha's concussion acknowledgment - 30 seconds") rather than a generic blast.
The corollary matters too: guardians need visibility, not just obligations. A parent who can see the schedule, the announcements, and their own athlete's outstanding items stops emailing you to ask.

Eligibility: keep the system of record, kill the copy
Your registrar's system owns academic eligibility, and it should - do not rebuild it. The failure is downstream: eligibility gets exported as a PDF that's stale on arrival, and coaches make roster decisions from a copy of a copy.
The practical middle ground most programs can reach today: keep the registrar as the source of truth, but hold status plus a date in your athletic system - a checked item with an expiry, refreshed at each grading period, visible to every coach. Not a live integration; just an honest, dated status that nobody has to email for. That alone kills the PDF.
Do the audit before the season, not after
One hour, three weeks before the first contest:
- Pull the roster. For each athlete, list every required item and its state - current, expired, missing.
- Send the outstanding items as individual asks, to guardians, with signing links.
- Re-check at one week. What's still open gets a phone call, not another email.
- Publish the cleared list to your coaches, and give them a way to see it without asking you.
Do that once and the two-days-out fire drill just stops happening. Not because you worked harder - because you replaced memory with a system.
